Becoming AI Native

Two days in Napa to separate the real AI shifts from the noise, learn from how other companies are already using it, and work a real challenge from your own company into a concrete plan you can move forward.

Explore the experience

You learn from other companies' cases and work on one of your own.

Each block starts with a case from another industry, applies it live to one participant and then you work on yours. We close by comparing decisions, not accumulating theory.

01

Perspective and cases

The pattern, decisions and limits we have seen in other organizations, without turning the retreat into a sequence of presentations.

02

Live volunteer case

We work through one case in front of the room to make the method's questions, decisions and limits visible.

03

Work on your case

Take what you learned to a real challenge in your company, team or institution and develop your own response.

04

Group review

Review selected results, compare approaches and correct course before moving on.

The format works whether you are growing a company or leading change from a team inside a startup, a corporation or a public institution.

First widen your perspective. Then apply it.

A small number of sessions, cases from different industries and protected time to work. Every block connects what we are seeing outside with a decision inside your organization.

01
11:00 a.m. – 9:00 p.m.

Day 1 · See the change with more context

First, connect what we have learned across companies, AI labs and Silicon Valley to separate structural shifts from passing novelty. Then use that perspective to look at your organization from outside.

  1. What we are seeing from different vantage points

Patterns from working with companies, using the tools, talking with AI labs and watching Silicon Valley: what is actually changing and what remains noise.

  2. Lunch

A shared table to understand the context of the other participants.

  3. See your organization with fresh eyes

A live volunteer case followed by individual work to question how a task or process operates today, compare it with other approaches and redesign it around current capabilities.

  4. Cross-industry comparison

Share selected results, compare decisions and refine what is worth testing the following day.

  5. Dinner at the residence

An open conversation between participants and hosts.

02
11:00 a.m. – 5:30 p.m.

Day 2 · Turn perspective into capability

Turn the new way of seeing your challenge into concrete decisions and, where it makes sense, put it into practice by building or testing a first version so you can learn by doing.

  1. Build in order to evaluate

Define the expected result, supply the right context, divide the work and design checks that do not depend on an answer merely sounding good.

  2. Lunch

A break before the hands-on building block.

  3. Build-and-test lab

A live demo, individual work and in-room support to move your challenge forward with the tools: you build or test a first version against three examples with sensitive information removed.

  4. Closing

We close the retreat by making clear what you worked out on your challenge and what you take back to move it forward inside your organization.

Group transportation will leave San Francisco on Monday morning and return after Tuesday's closing session. The exact meeting point will be shared with confirmed participants.

You don't leave with more theory. You leave with your challenge worked through and a clear way to move it forward.

You will work on a challenge that already exists inside your organization and use the room's perspective to move it forward. Part is strategic: deciding what to change and why. Part is hands-on: if your challenge calls for it, you test a first idea, as far as you want to take it. You leave with something to act on, not just arguments for talking about AI.

Before you arrive

  • Choose a real challenge, task or process you face on a recurring basis.
  • Bring three real examples with sensitive data removed.
  • Bring your laptop and, in case you want to test something, access to an AI tool approved by your organization.

When you leave

  • Your challenge prioritized and a success metric.
  • A map of how it works today and how it could work.
  • A concrete action to move your challenge and, if it calls for it, a first version you tested.
  • Clear criteria to decide whether to continue, correct or stop.

Individual use is already common. Organizational capability is not.

In our benchmark, 80.9% of the sample is concentrated in individual use: personal productivity exists, but a shared workflow, owner and common metric do not. The retreat works on precisely this transition through a real case.

80.9%

Individual use

What it means
There is personal productivity, but no shared workflow, owner or common metric.
What is needed to advance
Choose a concrete workflow and measure how it performs today before changing it.

The retreat works specifically on this transition: moving from individual use to a first shared workflow with a clear case, an owner and criteria for deciding whether it actually improves the work.

A directional, self-selected sample of people and organizations already interested in AI; it is not a regional census.

Founders and operators who connect the dots.

You will work alongside people who have built and sold companies, invested in startups, and operated products and digital channels at scale. In Napa they share that experience in the room with you to ground decisions in your case, not as a sequence of talks.

A perspective that does not come from one company or one industry.

We bring together what we have learned from working with hundreds of companies, building and operating technology businesses, using the tools and talking with AI labs, founders and leaders across Latin America and Silicon Valley. We do not present a recipe; we compare patterns, cases and limits across industries.

Founders and owners

Deciding where to place AI bets across the company and wanting judgment of their own, not the trend of the week.

02

VPs, directors and managers

Leading a team such as operations, sales, technology or finance and ready to move from individual use to a first shared workflow.

03

Institutional leaders

Running government entities, industry associations or universities and guiding adoption inside their organization.

Frequently asked questions

What to know before requesting access.

What will I have at the end of the two days?

A wider view of what is changing, references from other industries and your own challenge worked through in depth: how it looks today, how it could look and what you need to move it forward. If your case calls for it, you also test a first version with real examples.

Who should request access?

Founders and business owners, as well as team leaders inside startups, scaleups, enterprises or public institutions. What matters is that you can work on a real situation and have room to run a test when you return.

Do I need to know how to code?

No. A good part of the retreat is strategic work on your case: understanding it, redesigning it and deciding what to test. In the lab each participant chooses their own depth; some build with code and others with no-code tools, with facilitators supporting the hands-on work. Nobody is required to program.

What kind of case should I bring?

A concrete challenge, task or process: something that is hard today or that you want to improve and that has a recognizable outcome. It should be within your sphere of influence and recur often enough that you can keep moving it forward after the retreat.

Do I need to share confidential information?

No. We ask you to bring examples with personal data, trade secrets and restricted information removed. The method should work without exposing sensitive material.

What are the hours?

On Monday, October 5, we will work from 11:00 a.m. to 6:30 p.m., followed by dinner from 7:00 to 9:00 p.m. On Tuesday, October 6, we will work from 11:00 a.m. to 5:30 p.m.

What does access include?

Both working days, the listed food and beverages, materials, in-room support and group transportation from San Francisco to Napa on Monday and back on Tuesday. Lodging and flights are not included.

Where will the retreat take place?

At Alex Torrenegra's private residence in Napa Valley. Capacity is limited, and the exact address and arrival details are shared only with confirmed participants.

Can my company pay for my access?

Yes. We can issue payment documentation to the company. Access and pricing are per person.

Are team discounts available?

Yes. For registrations confirmed together, we offer 15% off for groups of 3 and a special rate of up to 25% off for groups of 5 or more. The discount is calculated from the current per-person price. Email support@torrenegra.ai to receive a group payment link.

Why does the price change?

The retreat has 50 seats and planning costs rise as the date approaches. The applicable price is the one published for the day on which each participant confirms their seat.
